I lovethat you are taking the time to read it.I want to briefly share with you the backstory ofwhy we wanted to write this book for you andhow you can get the best use out of it.Within the context of our Kanban training andKanban certification programs, we did thoroughresearch in the Kanban education space. The conclusion was: We failed to find onesingle reliable study book, we could sincerelyrecommend to our students! We surveyed and talked to our successfulstudents who have successfully passed theirKanban certification exams, and we found out aremarkable and yet indisputable piece ofinformation.Almost none of the Kanban books in the marketdid help them learn Kanban and make a smoothbeginning to deploy and profit with the KanbanFramework. They did end up with literally zeroreturn on investment. Both for their professionalobjectives as individuals and the financial goalsof their organizations.A significant number of Kanban books in themarketplace claim that they cover all details ofthe Kanban process. However, what they are nottelling is that: They don't have a logical, to-thepoint, and digestible structure, and time-testedand proven contents. So these books were unable to help our studentscomprehend and most importantly love Kanban! In summary, to remove this significantimpediment in the Kanban learning space, wetook the liability to write for you The KanbanFramework and brought it to your service!7

What Is Kanban? (KanbanDefinition - Kanban Meaning)Kanban takes its name from the cards that trackproduction within a factory. It's a schedulingsystem for lean manufacturing and just-in-time(JIT) manufacturing.Kanban DefinitionIn Japanese, Kanban (看板) means signboardor billboard. Taiichi Ohno (February 29, 1912 May 28, 1990), an industrial engineer at Toyota, developed Kanban to improve productioneffectiveness and decrease wastes.Kanban ended up being an efficient framework to support running a production systemas a whole and an excellent way to promoteimprovement. Identification of the lead timeand the cycle time of a given process and itsassociated sub-processes, and incompatibilitiesamong them highlight problem areas. One of the main differences of Kanbancompared to other processes is that it explicitlyestablishes an upper limit to work in progressinventory to prevent overcapacity. Less is moreto get results (Remember how the Googlelanding page looks like). However, as humanbeings, we are tempted to get trapped withComplexity Bias.Kanban establishes maximum limits on thenumber of products waiting at supply points.Afterward, the Kanban team identifi es andaddresses any ineffi ciencies in their workflow.Whenever a limit is not honored, this points to anineffi ciency to be sorted out and a processimprovement potential to be exploited. Therefore, it's safe to say that the primary goalof a Kanban system is to restrict the accumulation of excess inventory. The purpose of theKanban team is to eliminate this excess inventoryat any point in production. That will lead to betterallocation of available resources (human, tools, financial) to increase business throughput andprofitability, and to remove wastes, bottlenecks in the processes.13

What Are The Origins Of Kanban? The three systems which historically build theorigins of the Kanban framework have onesignificant common aspect. When it comes toproduction planning, they all have chosen "pull"modus operandi over “push".What is "push" modus operandi inproduction planning? With "push" modus operandi, the supply centerkeeps on producing and delivering partsregardless of the moment the demand centerconsumes them. What is "pull" modus operandi inproduction planning? With "pull" modus operandi, the supply centerproduces and delivers parts based on requestscoming from the demand center.A crucial element of the success with a pushbased production scheduling is the competenceof the demand-forecast. So that the supplycenter produces and delivers parts withoutcausing under- or over-inventory in the demandcenter.Kanban, on the contrary, establishes amethod where the pull comes from thedemand center, and products or componentsare Just-In-Time (JIT) manufactured based ondemand. Production, delivery, resupply, andreplenishment are all determined based onactual client needs.Although it's a challenge, done correctly, thisapproach optimizes the use of resourcesneeded both in supply and demand centers, whereas it makes inventory managementalmost obsolete. Now let's discuss the origins of the Kanbanframework, the three processes which constructed its foundation.14

Kanban Two-Bin System For ShelfStocking"2-bin system" stems from the most basic visualstock replenishment signaling system, an emptybox. Factories in the United Kingdom initially setup this process to produce Spitfires throughoutthe Second World War.Toyota analyzed processes in supermarketsduring the 1940s to identify diverse shelfstocking strategies for their own factory floor. In a supermarket, consumers typically buy whatthey require at the needed time with the desiredquantities. Furthermore, a supermarket builds itsstocks for what it anticipates to sell in a giventimeframe. Clients usually only buy what theyrequire since the future supply is ensured. This observation led Toyota to see a process as aclient of several preceding processes and to seethe other preceding processes as a kind of store.Kanban utilizes the rate of demand to control therate of production, passing requirements fromthe consumer up through the series ofproduction and delivery process. In 1953, Toyotaapplied this mechanism in their main plantfactory.Kanban aligns stock levels with real intake. Asignal informs a supplier process to produceand provide a brand-new shipment when theconsumer process takes in the material. Thissignal is leveraged during the entire replenishment cycle to bring clarity to both the supplierand customer.Kanban Three-Bin System ForSupply Chain ManagementA "3-bin system" links various departments orvarious parts of work processes. Sometimes, iteven links business to its outside suppliers.A typical 3-bin system should work like this:15

The factory places one bin where items aremanufactured. The shop places another binwhere parts and materials are held. And thesupplier places one more bin. When the factory has no more parts of a specifictype, it sends its empty bin to the shop to berefilled. The shop fills the bin and thendispatches its own freshly emptied bin to thesupplier. The supplier then sends a full bin to thestore. The bins function as the signal to indicatethat downstream processes need more ofsome parts. They also offer permission to moveparts from one place to another. In Kanban, absolutely nothing moves without a demandsignal from a demand center. The majority of 3-bin systems also keep Kanbancards (or some other information sheet) in thebins specifying what the bin includes and in whatquantity. When one of these bins is leaving itsoriginal center to be refilled by another party, cards help process participants to view therole of these bins.Toyota's Six Rules For KanbanToyota team has created six significant rules(Toyota’s Six Rules for Kanban) which guideKanban practitioners from the past to today. Each consumer process dispatches demands(bins and Kanban cards) to its supplierprocesses after it consumes its materials. Each supplier process manufactures anddelivers in association with the amount andsequence of incoming demands. Items are neither manufactured nor deliveredwithout a pending demand. The request (Kanban card) related to an item(bin) is always connected to it. Supplier processes must adhere to the higheststandards of quality assurance to guaranteethat the delivered products are defect-free. Limiting the number of pending demandsmakes a process more delicate and revealspotential inefficiencies to be addressed.16

What Are Kanban Cards WithKanban Card Example? (KanbanCard Template)Kanban cards are an essential element ofKanban. In fact, translated from Japanese, aKanban means a visual (kan) card (ban).Kanban cards imply the requirement to moveproducts within a production center or to movematerials from an external provider into theproduction facility. Therefore, the Kanban cardis a message that signals the depletion of anitem, parts, or inventory. When a Kanban card is obtained, the card(Kanban) activates replenishment of thatproduct, part, or stock. So the consumptioncenter drives demand for more production, andthe Kanban card signals a request for moreitems. In summary, Kanban cards helpproduce a demand-driven system.Supporters of lean movement extensively holddemand-driven systems result in much fasterturnarounds in production and end-userdelivery.Lower stock levels help companies carry outthese systems much more competitive. Thatenables companies to use their availableresources optimally. Most Kanban cards consist of a minimum ofthe following Kanban card template (Kanbancard example), while the specific details included on a Kanban card example can differ fromone system to another. Part description,Part / Item number,An identifying bar code or QR code,The number of parts to be ordered, producedor transported,Routing info (associated upstream and downstream processes),Location information,Lead time,Supplier,17

The accountable individual (mostly a coordinator), The order date, The due date, Type of container, Order of containers (for example, Kanban card2 of 4).Cards are usually fixed to a container, efficientlyturning a bin into a Kanban. In other cases, aKanban card is temporarily attached to shelves ofbins. These Kanban cards (signal cards) are anintegral part of a Kanban system to manageinventory. A Kanban card must be treated likea highly regulated item. Losing one can quicklyclose down a production line and fully interruptthe production until the missing parts are againavailable.18

What Is A Kanban Board WithKanban Board Example? (KanbanBoard Template)Kanban board is among the devices which areutilized to apply the Kanban process. Kanbanboard can be used to handle operations andmatters in professional as well as in personaldomains.Kanban boards creatively illustrate operations atits several phases of the Kanban framework. Itutilizes cards to instantiate task items and alsocolumns to illustrate each stage of an operationalKanban process.Kanban cards move from left to right on aKanban board to help teams coordinate theirworkflow and visualize the progress of theirtasks. A Kanban board might be separated intohorizontally parallel "swimlanes" to dividevarious types of works performed by differentteams.Kanban boards are also utilized in knowledgeworks (software engineering, project management, program management) as well as in themanufacturing processes. In the abstract level, a Kanban board has thefollowing columns to demonstrate the phases ofa Kanban card (work item). Waiting (To-do) In Progress (Doing) Completed (Done)The naming convention and other columns canbe customized based on the stages of a givenworkflow operated by a Kanban team.More comprehensive Kanban boards can bedesigned to partition "in progress (doing)"work into numerous other columns to depict theworkflow across all units with are interacting withthis work. For instance, in a software engineering organization, "in progress" column can be roughly19

divided into "Analysis", "Design", "Development","Test" and "Delivery" columns.Let's pay attention to the following characteristicsof this Kanban board example:Kanban boards, depending on the workflow forwhich they are utilized, can differ substantially. It highlights the tasks of the software development team including epics and user stories. The values circled below column headingsspecify the maximum number of Kanban cards(Work In Progress Limit, WIP Limit) that canbe simultaneously processed in a given phase. Below certain columns, it specifies explicitpolicies, which are also known as done rules. It encompasses a Kanban workflow management feature to divide certain columns as"Ready" and "In Progress". The WIP limitapplies to both sub-columns to ensure that theassociated teams and workflow stages are notoverwhelmed due to excessive number oftasks (Kanban cards) on a single column (phaseof workflow).A Kanban Board could visualize: Various Types of Kanban Cards (features, userstories, defects), Extra columns identifying workflow phases, Explicit policies (regulations about how to usethe Kanban board, and definition of done ofphases), Swimlanes (rows across multiple columns togroup user stories by features or defects byproducts and components). The primary goal is to make an entireworkflow visible and understandable to allworking participants and stakeholders of theworkflow. The Kanban board template depicted on the nextpage represents a software delivery process on aKanban board.20

What Is A Kanban System - KanbanDevelopment Methodology?Kanban system (Kanban development methodology) is a framework that intends to implement the fl ow of work (workfl ow) throughhandling requirements along with availablecapacity.Furthermore, Kanban development methodology aims to improve the operations of aworkflow by removing system-level bottlenecksof the workflow. In a Kanban system, Kanban board andKanban cards provide Kanban team membersand workflow stakeholders, an overview ofwork progress. As well as a guideline on howthe work gets done from its beginning to itsend. A Kanban card (work item) is only pulled asmuch as the work in progress limit (WIP limit) of aKanban board column allows, instead of aKanban card is arbitrarily pushed to the nextphase of the Kanban system.A Kanban system delivers a graphical processoperations system to enable monitoring andincrease decision-making capability aboutindividual phases of the workflow. That isespecially important for knowledge work andsoftware development, which require ultimatetransparency about what works well and whatdoesn't, so Kanban teams identify where thebottlenecks are and how to fix them.A Kanban system (Kanban development method)in software development and software engineering is frequently used in combination withother software development and deliveryframeworks such as Scrum and DevOps.Kanban systems are designed to manage alltypes of information works, not only workflows related to software development, software delivery and software teams.Other business functions that frequently useKanban development methodology are sales, marketing, human resources, recruitment, business strategy, executive leadership, organizational transformation and many others.22

What Is A Kanban Software Kanban Board Software?Numerous producers have introduced Kanbansoftware (Kanban board software) systemsoften described as e-Kanban systems. ThisKanban software assists in removing typicalissues such as manual entry mistakes, forgotten, and lost Kanban cards.Kanban board software systems are usuallyincorporated into enterprise resource planning(ERP) systems. That allows real-time requirementsignaling throughout the supply chain andenhanced transparency of workflow.Information pulled from E-Kanban systems areutilized to enhance stock levels. They enablemuch better tracking of provider lead andreplenishment times.Kanban software is a signaling system thatutilizes a mix of innovation to set off themotion of workflow within a productionfacility or information work such as softwareengineering.Electronic Kanban (e-Kanban) varies from conventional Kanban in using technology bysubstituting standard components like Kanbancards with barcodes, electronic Kanban cards, and electronic messages like e-mail or electronic information exchange.Kanban software typically utilizes internet infrastructure as a medium to route messages.Furthermore, most of the popular Kanban toolsor Kanban board tools for project managementdo rely on Internet communication too. TheseKanban tools or Kanban board tools are primarilymanaged Software as a Service (SaaS) solutionshosted and maintained by their respectivevendors on public cloud computing systems. They enable Kanban teams and their stakeholders to have real-time visibility of theirinventory levels or status of their informationwork.23

A Kanban board software system typicallymarks stock with barcodes or tasks with eKanban cards. Kanban team members can scanor manually move them at different phases ofthe production or the delivery of informationwork to signal use. These scans or manual moves pass on messagesto internal/external parties to make sure therestocking of items or bringing new work itemsinto the workflow of information work.24

What Is A Kanban Tool (KanbanBoard Tool) for ProjectManagement?A Kanban board tool (Kanban tool) for projectmanagement is going to give you a fantasticclarity and transparency of the progress andbottlenecks of your projects.Kanban cards, colors, swimlanes, tags, anddue dates will assist you in composing your workon your digital Kanban board software. You willhave the ability to analyze and continuouslyimprove your processes to increase businesseffi ciency and reduce wastes.Below are some of the Kanban board tools forproject management. International ScrumInstitute does not testify the fit or performanceof any of these Kanban tools for your ownproject and business. However, we can confirmthat we have a pleasant experience with Trellomentioned in this list. Asana Boards, Azure DevOps Server (to administer Kanbanworkflows among distributed teams), CA Technologies Rally (to manage softwareprojects with pull-based lean planning tools), Jira Kanban Boards, MeisterTask Kanban Application, Microsoft Planner (Part of Microsoft Office365), Notion App, Projektron BCS (Kanban board and cards forsoftware development and software maintenance teams), Trello (Kanban board tool and electronicKanban cards for project management) Tuleap (Open source application for softwareengineering teams), Twproject (project and program managementsoftware based on Kanban).25
